Why ChatGPT Recommends Your Competitor, and Not You

In short

ChatGPT recommends your competitor because it reads different pages from the ones you rank with on Google. Ahrefs found only 8% of ChatGPT's in-text citations ranked in Google's top 10 for the same prompt (updated May 2026). Check four gaps: a blocked OpenAI crawler, a site that never says plainly who you serve, too few other pages describing you, and tests run with memory on.

Why does ChatGPT recommend your competitor when you rank on Google?

Because a Google ranking is not what ChatGPT reads. ChatGPT search sometimes partners with other search providers, and when it does it typically rewrites the buyer's question into one or more targeted queries that it sends them, according to OpenAI's help page on searching the web with ChatGPT (checked 24 October 2026). The page points to Microsoft's and Shopify's privacy policies for how those providers handle queries. So you can hold position 3 for your category keyword on Google and still be missing from the pages ChatGPT cites for the buyer's longer question.

The overlap is small. Ahrefs ran 15,000 prompts and compared the cited URLs with Google's and Bing's top 10 for the same prompt. Its citation overlap study (published 11 August 2025, updated 31 May 2026) found:

ChatGPT citation typeIn Google's top 10In Bing's top 10
In-text citations8.0%8.1%
References at the end6.1%8.1%

Ahrefs also says more than 80% of the citations from ChatGPT, Gemini and Copilot came from pages that don't rank for the target query at all. Your ranking still helps people who search Google. It just doesn't tell you much about the shortlist ChatGPT gives. The four gaps below are the ones to check first, and the audit table further down turns them into checks.

Is ChatGPT even searching when it names your competitor?

Not always, so check that first. OpenAI's help page says ChatGPT may search the web automatically when a question would benefit from current information, and you can force a search by selecting Search from the tools menu. Answers that use search may include citations and a Sources button that lists the pages used.

Our rule of thumb: if an answer names your competitor and shows no citations, treat it as coming from what the model already knows about your category. No page edit this week will change that kind of answer quickly; in our view it shifts only as more pages describe you. If the answer shows citations, you have something concrete to work on: the pages in that list. Run each buyer question both ways and note which kind of answer leaves you out.

Gap 1: Can ChatGPT reach your site at all?

Check this before anything else, because it is the only gap you can close in an afternoon. OpenAI's crawler documentation says sites that opt out of OAI-SearchBot will not be shown in ChatGPT search answers, though they can still appear as navigational links. It also says robots.txt changes can take about 24 hours to reach OpenAI's systems. The help page adds a second condition: your host or content delivery network must allow traffic from OpenAI's published search-bot IP addresses.

That second condition catches teams who never touched robots.txt. Cloudflare's 1 July 2025 announcement says every new domain is now asked at sign-up whether to allow AI crawlers, and describes Cloudflare as blocking AI crawlers by default. If your site moved to Cloudflare after that date, open its AI crawler settings and check what was chosen.

  • Open yourdomain.com/robots.txt and search for OAI-SearchBot and for any blanket Disallow rule.
  • Check your CDN or firewall for rules that block bots by user agent or by IP range.
  • Remember that ChatGPT-User, the agent that visits a page when a user asks, is not used to decide what appears in search, according to the same OpenAI page.

Gap 2: Does your site say plainly who you are for?

Two practitioner write-ups from 2026 point to this gap. In an October 2026 r/SaaS thread, the founder of an AI visibility tool said a competitor appeared in 19 of 23 tracked ChatGPT, Perplexity and AI Overview answers for their category, and they appeared in none. In the answers they dug into, the founder saw that every winner had a one-line "who it's for" (the pick for agencies, the cheap first step for small teams) and the models repeated those lines. The founder's own homepage had no structured data and never said who the product was for in a way anyone repeated.

A post on Indie Hackers from August 2026 found the same pattern from another angle. The author, who builds an AI visibility tool, looked at a consumer money app's report: for the question matching its differentiator, the three cited pages were all competitors' own homepages. Those pages said "no bank linking required" in plain words, while the founder's site mentioned it once as a feature bullet. That was one app in a consumer category, so treat it as a pattern to test, not a rule.

Three fixes follow from both threads:

  • Write the slot sentence. One line in the buyer's words: "[Product] is the [category] for [specific buyer] who [job]." Put it in the first screen of your homepage. Our B2B positioning examples show how specific that line can get.
  • State the differentiator as a sentence. If buyers ask for a tool that "works without X", a heading that says so beats a bullet.
  • Disambiguate the name. Ask ChatGPT "What is [your brand]?" If it describes a different company, always pair your name with your category on every page you control.

For Google, Organization structured data on your home page can help Google disambiguate your organisation in search results, and its sameAs property lists your profiles on other sites, such as a social or review profile (Google's page, last updated 8 September 2026). Neither OpenAI page we checked mentions structured data, so add it for Google and for consistency, without expecting it to move ChatGPT on its own.

Gap 3: Does anyone else describe you?

This gap takes longest to close, because other people control the pages. The r/SaaS founder said almost none of the citations went to vendors' own sites; the most-cited domain was a big SEO tool's site, then Reddit. One commenter in that thread put the mechanism this way: "Your homepage saying 'we're for X' is one source. Five roundups saying it is a consensus." That is one person's view; the largest dataset we found, which measured Google's AI Overviews rather than ChatGPT, points the same way.

Ahrefs' study of 75,000 brands (published 26 May 2025) found that brand web mentions correlated more strongly with visibility in Google's AI Overviews (0.664) than backlinks did (0.218), and 26% of the brands had no AI Overview mentions at all. The study measured AI Overviews, not ChatGPT, it covered sites with a Domain Rating above 40, and Ahrefs stresses that correlation is not causation. Read it as a reason to count mentions, not as a ChatGPT formula.

The practical version: for each buyer question, list every page ChatGPT cites. The same r/SaaS commenter expects most to be roundups and comparison posts that already name two or three of your competitors, and argues that getting added to those beats publishing another page of your own. Our guide to getting recommended by ChatGPT has a prompt set and an email to send list authors. For community threads, see our look at whether Reddit mentions change AI answers.

Gap 4: Are you measuring it properly?

A single logged-in run can mislead you in either direction. In the Indie Hackers thread, a commenter who runs an AI visibility tool described their own brand appearing in a comparison table for a prompt that never named it. With memory off, the brand disappeared. The same commenter said three clean runs of one prompt on the same day returned three different sets of sources.

OpenAI's help page explains how memory can creep in: if memory is on, ChatGPT may use saved memories when it rewrites a search query. So test like a stranger:

  • Use a temporary chat or a signed-out browser, with Search selected.
  • Run each question three times and log every cited URL, not just the brands named.
  • Keep the same question set and rerun it monthly, so a change means something.

The same logic applies to other assistants, which read different indexes. Anthropic, for example, lists Brave Search and two other web search subprocessors for Claude; see which search engine Claude uses before you assume a fix for ChatGPT carries over.

The audit: 10 checks for a small B2B team

Copy this table into a sheet. By our estimate each check takes 5 to 20 minutes to run (fixing checks 8 and 9 takes longer), and a fail tells you what to fix. The order puts the cheapest, most certain fixes first.

What to fix first, and how long it takes

Fix checks 1 and 2 today; OpenAI says robots.txt changes reach its systems in about 24 hours. Rewrite your homepage line and profiles this week (checks 3 to 7). Then spend the next month on checks 8 and 9, which take longest because other people control the pages.

Expect the third-party work to be slow. In the Indie Hackers thread, one commenter said they moved their differentiator into the hero copy and started showing up a few weeks later. That is one report, with no control group. Rerun your question set monthly and look for two signals: your wording appearing in answers, and your URL appearing in the Sources list.

For the comparison page in check 9, our playbook for alternatives and vs pages covers formats and fair tables. If you'd rather not run the tracking by hand, Siela's Competitor Watch sends a briefing every Monday morning on what each competitor launched, priced, hired or posted, and it also checks who ranks for their terms and their visibility in AI assistants. It remembers past reports, so each week shows only what changed.

Frequently asked questions

Why does ChatGPT keep naming the same competitor for every question?

One likely reason is that the competitor is described the same way on many pages ChatGPT reads: roundups, comparison posts and its own homepage. In one October 2026 r/SaaS thread, a founder found every winning tool had a one-line "who it's for" that the answers repeated. A competitor with one clear description repeated across many pages is easier to slot into a shortlist than a brand with none.

Does ranking first on Google help you appear in ChatGPT?

A little, but less than most teams expect. Ahrefs' study of 15,000 prompts, updated May 2026, found only 8% of ChatGPT's in-text citations ranked in Google's top 10 for the same prompt. When ChatGPT uses other search providers, it typically rewrites the buyer's question into its own targeted queries, so it often cites pages that don't rank for your keyword.

Can blocking AI crawlers stop ChatGPT from recommending you?

It can stop ChatGPT from citing your pages. OpenAI says sites that opt out of OAI-SearchBot will not be shown in ChatGPT search answers, though they can still appear as navigational links. Your host or CDN must also allow OpenAI's search-bot IP addresses. Blocking GPTBot, the training crawler, is a separate setting: OpenAI says you can block it and still allow OAI-SearchBot for search.

How do I check what ChatGPT says about my brand without my account skewing it?

Use a temporary chat or a signed-out browser, select Search, and ask the same buyer questions three times each. OpenAI says saved memories can shape how ChatGPT rewrites a search query, and one Indie Hackers commenter saw their own brand appear only because of account memory. Log every cited URL, then rerun the same set monthly.

How long does it take to start appearing in ChatGPT answers?

Nobody has published a reliable figure. Technical fixes are quickest: OpenAI says robots.txt changes take about 24 hours to reach its systems. Getting onto third-party pages depends on other people. One Indie Hackers commenter reported appearing a few weeks after moving their differentiator into the hero copy, but that is a single case with no control group.
